Step One: Launch the Cloud Migration Project
Launching a project in alignment with a client’s strategic objectives and unique business requirements is a crucial element of a successful Oracle Cloud migration. As a result we execute a formal sales to delivery transition process to ensure the implementation project team has all of the information it needs to get started.
Regarding the project team, at CSS, we will identify members of our Oracle consulting team that are not just the best fit for the functional areas being implemented, but the best fit for your industry and market sector. And to help you identify the right resources to participate in the project from your organization, we will identify specific project roles & descriptions, along with time allocation estimates to help these resources plan their work weeks.
In the launch phase, project managers—meaning, ours at CSS, and yours, internally—will be introduced and they’ll have a chance to discuss project alignment. The discussion may focus on the following topics that affect business operations: new customer demands, new competition, new products/portfolio, organizational restructuring, mergers and acquisitions, new legislation, and anything unique to your company and/or industry that impacts your business.
At CSS, we’ll select highly experienced members of our Oracle consulting team that will work on your project. Meanwhile, you can be forming your own project team. When choosing participating team members from your company, pick people with a range of job titles, roles, and experiences so you can benefit from diverse perspectives. Also confirm that each of them can actively participate throughout the project.
At this point, the CSS project team will prepare for the kickoff and move seamlessly into step two: the project definition phase.
Step Two: Define the Oracle Cloud Migration Strategy
Our first task in this phase is to educate your project team members on the implementation process, as well as how to use the tools that will manage the various elements of the project. This helps to ensure the team can hit the ground running when they dive into the next activity, Discovery Workshops.
In the Discovery Workshops the project team will:
- Discuss your business processes
- Document details regarding your system’s architecture & integration points
- Define your master data elements, structure, and flow
- Identify objectives and opportunities
- Document detailed requirements needed to design the new system
Throughout the discovery workshop activity, our consultants will point out opportunities where the Oracle software can be leveraged to improve efficiency and reduce costs to your business. We will also work with your team members on identifying organizational changes that may occur as a result of implementing the new system. These changes will later be validated and then analyzed for exactly where and how they will impact your organization. Our CSS OCM consultant is able to work with your team, using developed templates and methods, on how to minimize those impacts and ensure your organization is ready to go live with the new Oracle system.
Our consultants will also leverage the CSS repository of intellectual property in order to make the discovery process as efficient as possible so the team can move into the next phase, Design.
Step Three: Design
Once our consultants understand what will be required of the Oracle software at a detailed level, they can move onto designing the various components of the overall system.
Using the requirements gathered in the prior phase as their guide, the consultants will configure a proof of concept design within the Oracle software. In between these blocks of configuration activity, our consultants will schedule design review and validation sessions with your team members. We do this in part because we want your team in front of the software as much as possible so they can see how your company’s business processes play out within the system. Secondly, we want their input on any design changes that may be needed, or issues they’ve identified.
Along with the configured design process described above, our consultants will draft design documents for the development objects needed to complete the system. These include data conversion, integration, report and extension designs; and again, similar to the configured design process, our consultants will review these draft designs with subject matter experts from your organization, making any adjustments necessary, until they are ready for your approval.
The OCM Team continues to collect organizational changes as they are identified and begins the process of impact analysis to determine exactly who and what will be impacted by the documented changes, and how they will be impacted. The OCM Team will craft communications that will be disseminated to impacted stakeholders, updating them on project progress and what is being done to help them prepare for the transition to the new system. The end user training plan continues to evolve throughout the next three project phases as organizational impacts are better understood.
Step Four: Building Your Applications
In the Build Phase, development resources get to work taking the report, integration, conversion and enhancement designs approved in the prior phase, and building those out within the provisioned development environment. Functional team members jump in to unit test development items and converted data as soon as they’re ready, identifying any exceptions or defects that need to be corrected so the items can be retested until they’re ready for a full integrated system test.
In parallel to the development activities, our consultants will work with the appropriate resources within your organization to ensure security roles are structured so as to enable the appropriate access to the data being housed within the Oracle system.
Along the way, our consultants will guide your team members through the process of adapting pre-existing test script assets to fit your unique business scenarios, filling any gaps by creating unique test scripts as needed. The team will reconcile the scenarios and scripts back to the detailed requirement loaded in PDP in order to ensure every requirement gets tested.

Step Five: Validate the Technology
Configuration, development objects and converted data come together as they are promoted to the testing environment in preparation for the integrated system test (IST) within the Validate Phase. Utilizing the CSS project delivery platform (PDP), the functional testing teams will execute the test scenarios put together in the Build Phase and subsequently loaded and staged for them within the PDP’s testing portal.
The testing team will leverage the PDP’s integrated incident management functionality to create, work, track and resolve testing failures that are encountered during the testing process. Members of the testing team will participate in a daily stand up meeting where the team will review testing progress, receive incident updates, and discuss the plan for the upcoming day’s testing.
Upon formally exiting IST, the team will start preparing for User Acceptance Testing (UAT), as well as start their go live preparation activities. Test scenarios earmarked for UAT will be staged within the PDP’s testing portal, and just like with IST, testers will execute the scenarios and report any incidents they encounter. The final results of UAT, along with other key project elements, will be reviewed in preparation for go live in the Deploy Phase.
The OCM Team finalizes end user training material and shores up the end user training schedule, having kept impacted members of your organization informed about what will be required of them in regards to training. The team will also finalize the go live support plan at this point.
Step Six: It’s Time to Deploy
In Deploy, members of your project leadership will review the final outcome of UAT along with the post go live plan to deal with any outstanding items. The Oracle configuration along with the validated security design will be approved for deployment to the production environment. The project team will respond to this approval by finalizing the cutover plan and will begin to execute it. As part of that cutover plan, tested and approved development objects will be promoted to the production environment, along with converted and validated data. The production support infrastructure will be put into place and end user training will be conducted.
All of this culminates into a final Go/No-Go meeting where the decision is made to open access to the production environment followed by a communication to the end user community that the new system is now ready for use.
